In the previous article about Pareto analysis, we demonstrated how to identify and eliminate the most critical problem. However, all these analytical tools share one harsh condition: they require accurate input data.
And this is exactly where most automotive projects bleed. Office engineers devise a brilliant system to measure everything, but completely forget the most important factor – the person physically making the tally marks at the end of the line.
Rule 1: The Trap of Absolute Detail (Death by Overwhelm)
The most common mistake when launching data collection? The Quality Manager wants to know absolutely everything from day one. They create an end-of-line inspection form for the operator with 50 different defect codes. Scratch on the left, scratch on the right, missing M4 screw, missing M5 screw...
What is the reality? The operator has a takt time of 15 seconds to inspect a part. The line churns out parts, bins are filling up. The operator doesn't have time to search for the correct code in a complex spreadsheet. What do they do? They throw all scrap parts into the "Other" column, or simply make up the numbers at the end of the shift to match the total scrap count. Result: You have a mountain of data, but it is completely useless.
Rule 2: Apply the Funnel Rule (Start Broad)
Don't overwhelm people. In the beginning, you don't need the exact coordinates of every scratch. You just need a general direction. Categorize defects into 3 to 5 main, completely foolproof categories. For example:
- Visual defects
- Missing components
- Dimensional (Out of tolerance)
Only when your basic Pareto at the end of the week reveals that 70% of all issues are Visual defects, do you take this single category and deploy a more detailed data collection on the line for the following week, focusing only on this specific problem (a so-called Sub-Pareto). The operator focuses on just one thing, and you get accurate data that you can then feed into an Ishikawa diagram or 5 Whys analysis.
Rule 3: Respect Takt Time and Ergonomics
The data collection tool must match the environment. If the operator has greasy gloves and a takt time of 10 seconds, don't force them to click through defects on a touchscreen tablet with small buttons. A simple piece of paper with large defect pictograms and a marker for tallying (a Tally sheet) will often do a much better and more accurate job than an expensive software module in an ERP system.
Remember: You are not collecting data to have pretty charts for auditors and management. You are collecting it to know where to focus your improvement efforts.
