Pareto Analysis (80/20): Why You Shouldn't Fight All Fires at Once in Automotive
You are sitting at the morning shop floor meeting, looking at the scrap report from the previous shift. There are 15 different types of defects. The customer is pushing for PPM reduction, production is falling behind, and the manager demands an immediate action plan for absolutely everything.
What do you do? Do you start fixing the defect that is easiest to rework? Or do you senselessly deploy 100% end-of-line sorting for all defects? Both paths lead to disaster. That is exactly what Pareto analysis is for.
In the automotive industry, you don't have the capacity to solve 100% of the problems. The Pareto principle states that 80% of your problems (scrap, extra costs, downtime) are caused by just 20% of the defect types. How can you use this weapon correctly without falling into common traps?
Rule 1: Stop Playing the Hero
Your job is not to solve 15 defects by Friday. Your goal is to identify the top two or three issues driving the highest volume and eliminate them completely (for example, using the 5 Whys method). Ignore the rest of the defects for now. It sounds heretical, but it is the only viable way to achieve a real and measurable reduction in your scrap rate. If you chase too many rabbits at once, you won't catch any.
Rule 2: Parts vs. Money (The Most Common Trap)
You generate a Pareto chart based on the number of scrapped parts across the entire plant. The number one spot is a massive bar: "Warped plastic washer" (2,000 pcs). Trailing in fifth place is: "Control unit board short circuit" (50 pcs).
You and your entire team start tackling the molding shop and the washers. However, one washer costs 0.50 CZK (total loss of 1,000 CZK). Meanwhile, a destroyed control unit costs 1,000 CZK (total loss of 50,000 CZK). If you plot the exact same data in absolute financial losses (CZK/EUR), the chart flips completely. Always address what hurts the company financially, not just what has the highest optical piece count.
Rule 3: Break the Elephant into Pieces (Sub-Pareto)
Does the first place on your chart feature a gigantic bar labeled "Visual defect"? As an engineer, you can't do anything with that. It's too generic.
You must go deeper. Take this single bar and create another, smaller Pareto chart out of it. You might find that out of those visual defects, 70% are "Scratches" and 30% are "Pressure marks". Go even further. Where is the scratch located? Only when your largest bar is highly specific (e.g., "Scratch on the bottom left corner from the fixture"), can you go to the assembly line and solve the problem permanently.
